6 Reasons Near Sourcing Is Not Sustainable

Moving parts from Asia to Mexico or Eastern Europe cuts freight weeks, then adds cost back through labor, tooling, and second-source qualification. Here are six reasons near sourcing fails as a long-term plan, and what to check before you move a part.

Six reasons near sourcing stops being sustainable

These are the six failure points we see most often when a program moves from Asia to a nearby country. Each one shows up after the first article is approved.

Unit price rises and never comes back down

Nearby labor markets are not cheap. Once a supplier in Mexico or Eastern Europe holds the drawing, there is no second bidder to keep the price honest. Volume discounts you negotiated in Asia do not transfer, and the annual price-down you budgeted for turns into an annual increase.

The second source has to be qualified from zero

A new supplier means new first-article inspection, new PPAP or IQ/OQ/PQ paperwork, and new gauge R&R. That is engineering time, not purchasing time. Programs that budget two weeks for the switch usually spend two quarters.

Process capability is smaller than the machine list suggests

A shop may own five-axis equipment and still hold ±0.05 mm on a thin-wall aluminum housing. Ask for the tolerance they hold on your feature, not the tolerance in their brochure. Capability is per feature, per material.

Finishing and heat treat get outsourced again

Anodizing, hardcoat, passivation, and heat treat often sit with a third party down the road. You gain nothing on lead time if the parts travel back and forth between three buildings, and you lose traceability on the finish lot.

Match the machine to the feature, not to the country

A near-sourcing decision usually starts with a part that needs a specific process. A 400 mm deep pocket needs a machine with enough Z travel. A 5-axis contoured impeller needs simultaneous motion, not 3+2 indexing. A turned shaft with cross-drilled holes is cheaper on a mill-turn center than on two separate setups.

We run 16 simultaneous 5-axis centers, 12 four-axis mills, 27 three-axis machines, and 16 mill-turn centers. Maximum processing size is 4,000 mm, with travels of 4,000 × 400 × 150 mm for long parts and 750 × 1,150 × 550 mm for plate work. That means the process plan is chosen from capability, not from which nearby shop happens to have an open slot.

Inspection is the part of the quote buyers forget to compare

A cheap quote often means the supplier inspects the first article and then ships by trust. On a 10,000-piece run, that is how a 2% defect rate hides until assembly. We check incoming raw material, monitor dimensions in process, and inspect 100% of parts before shipment.

Tolerance is ±0.005 mm where the feature allows it. Surface finish runs from Ra 0.2–0.8 μm on sealing faces to Ra 1.6–3.2 μm on as-machined brackets. Inspection reports are available on request, so your quality team reads numbers instead of a certificate of conformance.

Near sourcing questions engineers ask us

Is near sourcing ever the right call?

Yes, in two cases. Heavy parts where ocean freight and packaging dominate the landed cost, and emergency repair work where a two-week transit is unacceptable.

For everything else, compare the full cost. Labor, tooling, second-source qualification, and inspection usually cost more than the freight you saved.

How do we compare a nearby quote with an Asia quote fairly?

Compare landed cost per good part, not unit price. Add freight, duty, packaging, incoming inspection, and the engineering hours spent qualifying the supplier.

Then check what happens at 10,000 pieces. A near-source quote that was competitive at 50 pieces often loses at volume because labor scales linearly.

What tolerance can you actually hold on a production run?

±0.005 mm on features that allow it, which is ±0.0002 in. We confirm this feature by feature during DFM.

If a wall is thin, a material is gummy, or a feature is far from a locating surface, we say so in the DFM note rather than promising a number we cannot repeat.

How fast is a quote, and how fast are parts?

Quotation and a free DFM analysis come back within 12 hours of a clean drawing and STEP file.

Do you have a minimum order quantity?

No. We run one prototype and 10,000+ piece production orders on the same equipment.

Prototypes are machined, not printed, so the tolerance you approve carries into the production run.

Uploads are secure and confidential. An NDA is available on request before you send files.

We are certified to ISO 27001:2022 for information security, which covers how design data is stored and who can access it.

Which materials do you machine most often?

Aluminium 6061-T6, 7075, and 6082; stainless 303, 304, 316L, and 17-4PH; steel 1045 and 4140; titanium TC4; and engineering plastics like POM and PEEK.

If your part is copper, brass, or magnesium, we machine those too. Material choice drives the feeds, the tooling, and often the tolerance.

Can you take over a part that is currently near-sourced?

Yes. Send the drawing, the current revision, and any inspection data you have. We quote within 12 hours and flag any feature that needs a process change.

If the part has a known problem at the current supplier, say so. It shortens DFM and usually removes a setup.
