Four problems that show up after the switch

Moving a part from one country to another is a process change, not a shipping change. These are the failures we see most often.

The tolerance drifts on the second batch

A new supplier proves out the first article, then changes the fixture or the machine for the next run. Position shifts by 0.05 mm and the assembly no longer closes. Nobody notices until incoming inspection, which is already too late.

Tooling is quoted but not built

Die casting and injection tooling need steel, heat treatment and a trial run. When the tool shop is a subcontractor of a subcontractor, the schedule slips by weeks and the first samples arrive with flash and short shots to fix.

The finish is not what the drawing says

Ra 0.8–1.6 μm on a sealing face is a process requirement, not a note. A shop that only has an as-machined Ra 1.6–3.2 μm capability will quote the part anyway and leave you to rework it.

Two supply chains, one set of drawings

Dual sourcing only works if both sites read the same revision. When the Vietnam partner and the China partner work from different CAD files, the parts arrive dimensionally correct and functionally incompatible.

One drawing, one inspection plan, two sites

Dual sourcing fails on documentation, not on machines. Every part we quote starts with a DFM review inside 12 hours. We return the drawing with the datum scheme, the critical dimensions and the features that will need a custom fixture. That document becomes the shared reference for both production sites.

We run raw material check, in-process monitoring and final inspection on 100% of parts before shipment. Reports are available on request, so a Vietnam assembler and a China machinist can be measured against the same numbers.

The geometry that decides the country

Most parts can be made in more than one place. The decision usually comes down to size, tolerance and material. A 4,000 mm frame needs a machine with 4,000 × 400 × 150 mm of travel. A titanium impeller with blended surfaces needs simultaneous 5-axis motion, not 3+2 indexing.

Our floor has 16 simultaneous 5-axis centers, 12 four-axis mills, 27 three-axis machines, 16 mill-turn centers and a Ø400 mm rotary table. That range lets us tell you early whether a part belongs in a lower-cost region or in a shop that can hold ±0.005 mm all day.

FAQs

Questions buyers ask before splitting the work

Is Vietnam becoming attractive for precision metal parts, or only for assembly?

For assembly, plastics and simple metal parts, yes. The cost advantage is real and shipping to the US is shorter than from South China.

For tight-tolerance metal parts the picture is mixed. Tool life on titanium and Inconel, CMM capacity and heat-treat supply are the usual gaps. That is why we suggest keeping the hard parts in a shop that already runs them and moving the rest.

How do we keep two sites making the same part?

Freeze the drawing and the datum scheme first. Then send the same inspection plan to both sites.

We ship the workholding drawings and the dimensional report with the parts. A second site that has the fixture and the report can repeat the setup instead of reverse-engineering it.

What tolerance can you actually hold on a production run?

±0.005 mm is our working limit for qualified features on the right material and setup. Tighter is possible on specific bores after review.

On long parts, thermal growth matters more than the machine. We will tell you when a feature should be measured at a controlled temperature rather than promised on paper.

Which materials do you machine most often?

Aluminium 6061, 6061-T6, 7075 and 6082 for housings and brackets. Stainless 303, 304, 316L and 17-4PH for medical and food-contact parts.

We also run 4140 and 4340 steel, titanium TC4, Inconel, beryllium copper and magnesium AZ31B.

Can you start before the tooling is finished?

Yes. Production can start within 24 hours when the drawing is released and the material is in stock.

For die cast or injection parts, we cut a soft tool or machine a bridge batch so the design can be tested while the production tool is still in heat treatment.

How is confidentiality handled when two suppliers are involved?

Uploads are secure and confidential, and an NDA is available before drawings are shared.

We hold ISO 27001:2022, which covers how design data is stored and who can open it. If your Vietnam partner needs a specific subset of files, we can issue that subset rather than the full package.

What is the smallest order you take?

One part. There is no minimum order quantity, and the same DFM review applies whether you order one prototype or 10,000 parts.

Small runs are often the right way to test a new supply chain before committing tooling budget.

When does dual sourcing cost more than it saves?

When the part needs a custom fixture, a CMM program and a surface finish that only one shop can produce. Duplicating all three rarely pays back below a few thousand units a year.

In that case, run one site and keep a qualified second source on paper. We can quote the part so you have a documented alternative without moving volume.
