A replacement supplier quotes the drawing but cannot hold the same datum scheme, surface finish or edge condition. Parts arrive, they measure close, and they still will not seat in the fixture.
You hedge against uncertainty by carrying three months of inventory. That is working capital sitting on a shelf, plus shelf-life risk on plastics and plating, and it hides the real capacity problem.

You do not need a duplicate tool for every part. We keep the fixture logic, datum scheme and inspection method documented, so a second machine group in another plant can run the same drawing and be checked against the same measurements.
For critical features we run a first-article comparison and send the report. If the geometry will not reproduce on a second machine, we say so at the quote stage instead of after the first shipment.

Where machining from billet is cheaper and faster than rebuilding tooling, that route usually gets your line running first, with the original process restored afterwards.
Very large single castings and parts with a finish that depends on one specific plating line are the hardest to duplicate quickly. Deep-cavity molds with long polishing cycles fall in the same group.
For those, plan a buffer or accept a longer recovery window. Machined and mill-turn parts are the easier candidates for dual sourcing.

If a feature needs a specific surface finish, we state the band: Ra 0.2–0.8 μm fine, Ra 0.8–1.6 μm high, Ra 1.6–3.2 μm as machined.
