Four Ways a 2025 Sourcing Plan Fails

Did a tariff line move after you quoted?

Duty is charged on the customs value, so a rate change lands on every unit still in transit. A quote built on last quarter's rate turns a healthy margin into a loss on the whole order, and there is no way to bill the customer for it.

Are you carrying buffer stock you cannot use?

When ocean freight slips two weeks, the usual answer is to buy more inventory. That cash sits in a warehouse, ages on the shelf, and gets written off when the revision changes. You paid for insurance on parts nobody will build.

Is the second source still unqualified?

A single tool shop overseas means one fire, one flood, or one labor dispute stops your line. Qualifying a backup source takes weeks of first-article work, and most teams start it only after the first late shipment.

Do small orders cost more than the parts?

Low-volume service parts get quoted with setup, freight, and minimum charges that dwarf the unit price. You either overpay for 20 pieces or order 500 and store the rest for two years.

Sourcing Questions Engineers Ask

How do I compare nearshoring and offshoring properly?

Add up landed cost, not unit price. That means the machining rate, packaging, freight, duty on the customs value, safety stock carrying cost, and the engineering time spent on quality escapes.

Then add the cost of a delay. If a two-week slip stops your assembly line, the cheaper unit price is not cheaper anymore. Run both numbers before you pick a region.

When does a hybrid model stop making sense?

When demand is flat and predictable, and the part has not changed in years. In that case a single offshore batch with standard freight is simpler and cheaper.

A hybrid earns its keep when volume moves, revisions land mid-year, or the line cannot absorb a late container. If none of that applies, keep it simple.

What part sizes can you actually machine?

Up to 4,000 mm maximum processing size. Large travels run 4,000 × 400 × 150 mm. Medium machines cover 750 × 1,150 × 550 mm and 600 × 600 × 600 mm.

Compact work goes on 500 × 500 × 450 mm and 500 × 310 × 200 mm travels. Round parts can use a Ø400 mm rotary table.

Which materials do you stock or source?

Aluminum grades include 6061, 6061-T6, 2024, 5052, 5083, 6063, 6082, 7075, and ADC12. Stainless covers 303, 304, 316, 316L, 420, 430, 431, 440C, and 17-4PH.

Steel covers 1018, 1045, 4130, 4140, 4340, A36, and tool steel. Copper, brass, titanium TA1, TA2, TC4, Inconel, magnesium, and engineering plastics are also available.

How does the call-off stocking program work?

You give us a rolling forecast and a release quantity. We machine against the forecast and ship against the release, so parts move in the quantity your schedule needs.

The forecast does not have to be perfect. It has to be honest about direction, so we can plan material and machine time ahead of the release.

What inspection comes with the parts?

100% inspection before shipment. That covers raw material check, in-process monitoring, and final inspection.

Inspection reports are available on request. Tell us which dimensions are critical at quote stage so they are measured against the drawing, not assumed.

Can you work from our drawings without exposing the design?

Yes. Uploads are handled as confidential, and an NDA is available on request before you send files.

If you need the agreement signed first, say so in the quote request and we will handle the paperwork before any drawing review starts.

How fast can a first order move?

Quotation and free DFM analysis come back within 12 hours. Production can start within 24 hours of PO release.

Parts typically ship in 3–5 days. That applies to machining; finishing and plating add their own process time, which we confirm at quote.
